ABOUT THE PROJECT

With the growing scale of operations and the need to move beyond the traditional online sales model, GASGAS-SKLEP.PL faced the challenge of implementing an omnichannel strategy and launching cross-border sales. At the same time, it became essential to improve the performance and flexibility of the existing platform. In response to these needs, the decision was made to migrate from Magento 2 to a more modern and scalable system – Shopware. The primary goal of the project was the seamless transfer of a large product database, customer data, and order history, while maintaining the store’s operational continuity. A migration of this scale involved a range of challenges, including integration with existing ERP and WMS systems, as well as minimizing operational downtime. The result of our collaboration is a modern, high-performance e-commerce platform, fully integrated with key internal systems. The new store ensures efficient management of sales and logistics processes and is well-positioned for further expansion – both domestically and internationally. Importantly, GASGAS-SKLEP.PL now serves as a reference implementation and blueprint for the planned migration of other stores within the Moto Rewolucja Group – namely KTMSKLEP.PL and YAMA-SKLEP.PL. Standardizing the technology and processes will enable cost optimization, solution unification, and significantly faster scaling of the group’s entire e-commerce ecosystem.

Migration to Shopware: A Strategic Decision by Grupa Moto Rewolucja

Magento 2 had become an obstacle to scaling. The system was costly, slow, and required developer involvement even for simple marketing tasks. We chose Shopware in order to:

Solution Implementation: The Foundation of a New Era for Gasgas-sklep.pl

The migration to Shopware was not just a technological shift for the MotoRewolucja Group, but above all a strategic move toward greater agility and innovation. Our implementation approach focused on delivering a comprehensive solution that addressed all the identified pain points of Magento 2, while simultaneously opening up new avenues for growth.

Design and implementation of the new layout:
  • ✔️ A new, flexible homepage layout designed for dynamic marketing. This gave the team full freedom in managing content and campaigns.
  • ✔️ We implemented an advanced parts search engine, allowing customers to easily find and identify the parts they need (Spare Parts Finder by Revinners).
Reduction of operational costs:
  • ✔️ We reduced the number of phone inquiries by 80%, relieving the sales department, while streamlining just-in-time processes significantly lowered inventory costs.
Advanced filtering:
  • ✔️ Advanced motorcycle model filters: Users can now precisely search for parts and accessories matched to a specific model, year, and brand of motorcycle, significantly streamlining the purchasing process and minimizing the risk of incorrect orders.
  • ✔️ New filter display on product listings: Thanks to intuitive and dynamic presentation, navigating through the extensive parts assortment has become much more efficient.
Plugin implementation:
  • ✔️ Hybrid approach to UX/UI design. We leveraged and customized existing Shopware plugins, which significantly reduced implementation costs and shortened the project timeline—without compromising on quality.
Integration with delivery calendar:
  • ✔️ Enhanced logistics transparency through integration with an advanced delivery calendar. Customers now receive precise information about the estimated shipping and delivery times.
Optimization of the cart and checkout process
  • ✔️ We reduced the number of clicks and form fields, significantly improving the flow and intuitiveness of the shopping experience, while minimizing the risk of cart abandonment.
Migration of online sales:
  • ✔️ We carried out effective marketing campaigns on Google Ads, Facebook, and Instagram, which led to a significant increase in online sales.
Increase in operational efficiency:
  • ✔️ Automation of warehouse and sales processes reduced order fulfillment time by 70%.
In 2017, we decided to partner with the founders of Revinners as our strategic e-commerce agency. It turned out to be an excellent decision, as together we achieved significant sales growth across our online stores: ktm-shop24.de, husky-shop24.de, and gasgas-shop24.de. As a result, we are now market leaders in the PG&A (Parts, Garments & Accessories) segment of the KTM Group in Germany.
